结构(4 个层级):
期望产出(顶层)— 团队正在追求的、可衡量的业务或产品产出。应为单一、清晰的指标(例如"将 7 日留存率提升至 40%")。来源于 OKR(目标与关键结果)或产品战略。
机会(第二层)— 通过调研发现的客户需求、痛点或期望。这些是值得解决的问题——不是功能。从客户视角描述:"我很难……"或"我希望我能……"。使用机会评分排优先级:重要性 × (1 − 满意度)(Dan Olsen,《The Lean Product Playbook》)。将重要性和满意度归一化至 0–1。
解决方案(第三层)— 解决每个机会的可能方式。每个机会生成多个解决方案——不要轻易承诺第一个想法。产品铁三角(产品经理 + 设计师 + 工程师)应共同构思。"最好的创意往往来自工程师。"
实验(底层)— 快速、低成本的测试,用于验证某个解决方案是否真的解决了机会。使用假设测试(价值、可用性、商业可行性、技术可行性风险)。优先选择具有"真金白银投入"(Alberto Savoia)的实验,而非基于观点的验证。
核心原则:
你正在帮助一个产品团队为 $ARGUMENTS 构建机会解决方案树。
定义期望产出 — 确认或协助明确树顶端的单一、可衡量产出。
绘制机会 — 从提供的调研中识别 3-7 个客户机会(需求/痛点)。将相关机会分组。从客户视角描述每个机会。
机会优先级排序 — 使用机会评分或定性评估排序。聚焦前 2-3 个。
生成解决方案 — 针对每个优先机会,从产品经理、设计师和工程师视角头脑风暴 3+ 个解决方案。
