Purpose

Facilitate delivery meetings with a clear structure, focused outcomes, and documented decisions — so meetings feel purposeful, not wasteful.

When to Use

• Any recurring delivery meeting (sync, planning, review)
• High-stakes meetings where decisions must be made
• When meetings are running long without outcomes

Framework: Delivery Meeting Facilitation

Before the Meeting

• Define: what decision or outcome does this meeting need to produce?
• Invite only people needed for that decision
• Share agenda 24 hours in advance
• Ensure decision-makers are present

During the Meeting

Opening (2 min)

"Today's goal is [specific outcome]. We have [X] minutes. Let's start."

Timekeeping

• Assign a timekeeper
• Give 2-minute warnings before each section ends

Parking Lot

• Create a "parking lot" for off-topic items
• Capture them visibly, address after or in a follow-up

Decision Protocol When a decision is needed:

1. State the decision needed (not the discussion topic)
2. Present options (max 3)
3. Get input from key voices
4. Make the decision
5. Record it: "Decision: [X]. Owner: [Name]. Date: [Date]."

Closing (3 min)

"Before we close — actions: [read them out]. Decisions: [read them out]. Next meeting: [date]."

Meeting Health Signals

🟢 Healthy: Decisions made, actions assigned, ended on time 🟡 At risk: Discussion without conclusion, same people talking 🔴 Broken: No decisions, no actions, running over, wrong people in room

Output Format

1. Meeting agenda template
2. Decision and action log (filled during meeting)
3. Follow-up summary (ready to send post-meeting)
4. Suggested next command: /decision-log or /status-update
